I’ve had my ticket opened since December 2019 and have had almost 2 months of radio silence despite having sent multiple e-mails. The ticket was said to be resolved within a few days and that was the first week of March. Wondering if my e-mails have been lost in the flood of flash sale e-mails? Hoping for a reply soon.

- How many of each sculpt/colorway are there usually from the non-fulfillment sales? Are they in the single digits, or are there more than I'm imagining? Are there just the few shown in the pictures used for the sale?
- Is there a way to verify older keycaps? I think the Quinine I managed to get has a sticker with a number in it, is there a way to identify if it's genuine?
- My other concern with the Quinine is that it looks kind of yellowed? I could be wrong and misjudging how it looks vs how I guess I think it should look, is there a chance it would yellow over time and could it be fixed?

I don't know if he's released quantities recently. In the past it was around 15-20 per colorway, iirc.

The fake Keyforge I've seen have been REALLY, REALLY, REALLY bad and are very obvious. Quinine was from an era that had the serial number stickers. I don't think he's using them anymore.

Yes, resin will yellow when exposed to excessive UV light. Keep your caps out of the sun whenever possible. No, as far as I'm aware you cannot revert the yellowing of the resin.

I hope I can post some of what I believe is valid criticism of the last last few sales without offending you and maybe offering some perspective of how Keyforge is being currently viewed by myself and a few others in the community.  I want to be clear, this is not complaining, but rather things that seem to be issues or concerns for myself over the last few sales. 

If this gets me banned from future sales, so be it, but I think it needs to be heard and at least considered before the next sale.

  • Length of Time between raffle and delivery of artisans - This is a big one for me personally, probably more so than others.  Your February sale was on 2/27 I believe and I entered and received an invoice the that night/next morning.  Paid immediately and sat back knowing it was nice to get another win and another KF artisan.  However from payment on 2/28, to delivery on 4/5 was over a month.  I understand that things happen and you're pretty busy, but that was a very lengthy time to sit and wait, especially as the shipping label was printed on 3/15 and sat for over 2 weeks before the package just showed up at my door.  (More USPS fault for not updating) I had to ping support at the end of March to ask if the package had been lost only for Erika to inform me they were just dropped off at the post office that day.  In between invoice payment and delivery, I entered some other raffles and ended up winning 4 others.  All of those delivered before my KF one did.
  • Colorway not even being close to what was shown on the website for the sale - Fortunately I got the YOTO Shishi and it looked really close to the photo on the website.  However many of my friends got the Apostasy colorway and it's not even close to what is being advertised.  On the site it's light gret for the front of the face, and dark grey for the rest of the sculpt.  However in person it's just all 1 grey color.  Not sure if there was difficulty with the color, pouring process, or something completely different, but it's not close and I know a lot of people who put up their caps for sale or trade immediately.  Do I think that color looks bad?  No, but do I think that it wasn't what was being offered and thus the reason for the market being immediately flooded with them?  Absolutely.
  • Are the sales truly raffle sales anymore with limited numbers or are they make to order?  The number of wins seems to have increased across my friends and hobbyists like I've never seen before.  While it's great that more people are able to get the sculpts in their hand, it also absolutely tanks the value for the new (and old) colorways and makes trading for the other KF artisans we want next to impossible.
     Should that be the goal of someone winning a raffle?  Probably not, but as far as wanting some stuff before I was into artisans/the hobby, it makes it really difficult for me to come up with enough trade fodder to get some of the much more limited colorways from the past.  I do think being a little more upfront with number of each colorway/sculpt would go a long way in future sales.  I've seen other makers say exactly how many of each sculpt and colorway they have made and that makes collecting full sets that much more fun, challenging, and rewarding.  It also helps keep the value of the keycaps in line with previous offerings.
  • Speaking of flooding the market - I don't know if you've paid attention, but everything from the last 3 or so sales has absolutely flooded the trading market like I've never seen before.  Celestial Void, Redeye, Frostfire, Atmosphere, Yoto, and Apostasy just to name a few. It goes back to my last point but it makes the keycaps worth a whole lot less than your charging if everyone is trying to trade them, or if everyone is upset and just trying to dump them immediately.
  • I've heard a lot and seen a lot of people who have said they are done with KF.  I think your sculpts are great, and some of the original colorways were cool.  However it seems less and less people are excited about the sales and I think that is a bummer.  You make great stuff but the above issues are turning people away in droves.

Again, please don't take this as complaining but rather truly constructive criticism of what I think isn't working at this moment.  I want you guys to be successful and have that "allure" about rarity when it comes to your artisans.

You know, I was talking to a friend just a couple hours ago about this.

I have nothing to say for points 1, 2 and 3 but 4 rubs me the wrong way. While I understand having limited numbers makes collecting and trading rewarding, I do have to point out that it feels wrong to attribute a moral value to it, that is, saying it's better or worse. If KF wants to make more units (which by the way I'm not saying they are, I'm just admitting the hypothesis for the sake of the argument here) it's their decision and I am sure they are picking up on the fact their stuff is very available right now. To be honest the only raffle I've won from them was the last one and all other artisans I have from them I needed to go to mechmarket.

In other words, it seems wrong to "criticize" them for this based on the fact that now it's not harder or rewarding to trade or collect. They don't make the keycaps based on their possible secondhand market value, nor should they I think; what I'm saying is, having limited numbers for a purposefully limited audience to generate exclusiveness and hence high trading value is not something that should be morally striven for.

I'll draw a parallel here. There is this metalcore band called Bring Me The Horizon, who ten years ago were teenagers and made some of the hardest most brutal death core music (take for instace the song I Used To Make Out With Medusa), making their music extremely rewarding to hear because it was unique and aimed at a niche audience. I used to spend tens of hours with friends hearing to it and other bands like them. As they grew older, their musical taste shifted and they started putting out more symphonic music (say the album Sempiternal) and then to something more pop-oriented, like their newest stuff such as Medicine. Of course, this pop-ish style has deeply angered old school fans and their music is now heard and enjoyed by a larger audience of people who are more tuned to watered-down pop rock and not hardcore deathcore.

It is certain to say they have changed and in a way forsaken their old school audience, but bringing the word criticism here is not ideal because there is no way you can justify sticking fo an audience or style is something to strive for.and shifting from that is wrong. You can't say that the band are wrong in what they are doing, but I do think pointing your dislike towards the shift is valid.

So I think that instead of criticism, you should point it as an opinion. Yes, the latest KF stuff is not uber duper exclusive hence not worth 300USD anymore. Yes, that makes the latest stuff less valuable as a collector's item, but on the other hand makes it available to a wider audience.

I would however say all the while that I'm assuming their stuff has not lost quality -- from what I see, and I own four of their keycaps, it's still on par with what I'd expect. Shishi's teeth are still frightening. I am yet to receive my YOTO Orochi and see for myself if the color matching still applies. If however the quantity increases at cost of a lower quality then a moral judgement is valid.

This is just my two cents, from someone that loves KF stuff being so available right now. I love that I paid reasonable prices for a very high quality artisan I've always wanted.

Thanks for the post, Hedgey. I haven’t been as active online lately because I spend the majority of my time casting or with my growing family these days, but your criticisms are valid, and I’ll do my best to reply to your points.


1.Yes, it has been longer than usual lately for sale fulfillment, specifically our last one. This is a common issue that is at the absolute top of our list, which almost always comes down to lack of manpower, or the fact that we are trying to juggle life along with KeyForge (not an excuse, just a fact). There are always several factors at play with individual sale shipping delays, some of which aren’t always in our control. For those who simply waited with labels printed, it was due to our sticker batch being misprinted and having to request a new batch last-minute. Obviously other things come up to increase delay at times, but we've gotten better overall at managing our personal lives around KeyForge. We actually have two extra sets of paid hands for shipping 4/20 out, and we plan on having their help for the remainder of the year. There’s never one single reason for delays, but we are improving the ones that are directly our fault. Every sale we look at what we can do better, and try to do those things. Sometimes it's managing time better, other times it's switching up software and processes that we use to do all of this.


2.I'm glad the darker face on some Apostasy keys was brought to my attention, and it's definitely something I should have caught earlier. I hear those that feel this is not what they originally were purchasing based on the photo, and I’m always happy to fix those problems. Generally there aren’t discrepancies between batches, if a competent and non-exhausted artisan is pouring keys lol. However, I stand by my keys and I’ll always fix anything that I didn’t catch, including Apostasy. Our goal is to eliminate any need for fixing anything, and we're a lot closer to that today than we were when we started.


3.Sales are always limited-raffle unless designated as Fulfillment, which I’m honestly only able to do once per year due to how long it takes me to cast and fulfill. To your larger point about not always including exact numbers, it’s a personal thing. I want people to buy the keys they want, not just because there were only 12 of a certain one and it’s now a collectors item to some people. I’ve had this stance since nearly the beginning, when keys were extremely desired and people wanted to have very rare ones. I do mention when keys have very low numbers, as I don’t want to shatter expectations when nobody gets one. If more of my keys eventually make it into the market for trade or resale, that’s how it goes. Not to sound insensitive, but I don’t have time to watch the market. I just hope it's a tool that people can use to get keycaps at a reasonable price that they weren't able to get through me or other artisans.


4.Daily we are flooded with emails from people asking for more colors, more sales, more extras, etc. Our biggest ask is repeats of previous colorways that not many were able to get. The cry for “more” far exceeds what we ever realistically expected, and continues to climb. We (specifically me) just can’t do it without significant expansion, and I don’t believe KeyForge was ever meant to be that way, and I would probably close shop before I let that happen. This year was especially telling, since more people were at home than ever before. We honestly are trying our best to give people a fair shot at getting a key, since I can’t realistically make those kinds of numbers with my bare hands and still see my wife and daughter each day. Constant order fulfillment is not possible, nor do I want to attempt that. Literal thousands of people want these keys nearly every raffle sale, many of whom are completely new to the hobby. I’m trying my best to very slowly increase numbers so that people stop getting angry at me for never winning lol. Every sale I still get individuals who have entered for years and never been selected, while others win regularly and have large collections. Others still continue to attempt to enter with fake emails and through multiple friends to maximize chances of winning. Regardless, I'm just trying to keep up.


5.There are many talented artisans in the growing community, I’m not the only one to buy from if you're disaffected with my current work. I’ll continue to try my best to improve the process and the final keys that are delivered, and fix any problems that arise. I’ll keep trying my best to address issues and improve casting, and that won't stop. I often look to other artisans in the community as examples of how to be better.


Here is what Erika and I are currently doing to address these issues that have been raised:


Hired additional help for shipping and fulfillment. We have two individuals who will be helping us pack and ship the 4/20 sale and sales going forward. We expect a drastic increase in shipping speeds. These people are familiar with the community and the expectations we have with order accuracy.


Colorways should always be what is expected, no excuses. First, I will be including multiple shots of colorways on the sale page going forward, in order to set correct expectations. Second, I’ll go through extra steps with each batch to ensure uniformity and less mistakes like Apostasy going forward. Generally we catch these problems, it appears I was off my game this past sale in that regard. I'm currently working with some more talented photographers than myself to help me create photos that truly and identically represent the physical product in-hand, which is harder sometimes that it sounds. If you aren't a great photographer (me), then a snapped picture can look nothing like what is right in front of you. As the weather changes (winter is tougher for me) I have to adapt my limited photography skills. Again, not an excuse, but an explanation. I'm working on fixing it.


Limited colorways (1-2 per sale, mostly single sculpt, with a third being shishi v2 or another complicated sculpt at times) each sale, means less stress on us and lower chances for packaging mistakes and colorway discrepancies. Moving to only two or so colorways each sale will be the norm going forward, it’s just easier on me and gives me more time with my family. We’ve also shifted to trying out a more regular and relaxed schedule of sales (every 2-3 months) so that we can have more normalcy and our lives back, but more importantly improve overall quality.

Communication. We have a little better handle on how to email everyone without spamming them, so we will be utilizing it a lot more in future sales for updates.


I hope this helps answer your questions, and  that everyone is doing well in their personal situations. This past year has been extremely difficult for many, including us, and we know that sometimes a great key brings a lot of happiness when everything else around you sucks. Thanks for the post, Hedgey. I haven’t been as active online lately because I spend the majority of my time casting or with my growing family these days, but your criticisms are valid, and I’ll do my best to reply to your points.


1.Yes, it has been longer than usual lately for sale fulfillment, specifically our last one. This is a common issue that is at the absolute top of our list, which almost always comes down to lack of manpower, or the fact that we are trying to juggle life along with KeyForge (not an excuse, just a fact). There are always several factors at play with individual sale shipping delays, some of which aren’t always in our control. For those who simply waited with labels printed, it was due to our sticker batch being misprinted and having to request a new batch last-minute. Obviously other things come up to increase delay at times, but we've gotten better overall at managing our personal lives around KeyForge. We actually have two extra sets of paid hands for shipping 4/20 out, and we plan on having their help for the remainder of the year. There’s never one single reason for delays, but we are improving the ones that are directly our fault. Every sale we look at what we can do better, and try to do those things. Sometimes it's managing time better, other times it's switching up software and processes that we use to do all of this.

Thank you for the fantastic and well written response.  I agree with all of your points and if anyone understands wanting to spend time with the family I do right now with a little under 2 year old.  As I said, I wasn't trying to flame or anything of that nature but provide feedback in what I felt was a constructive manner.  I appreciate you understanding that and responding to each one of my points I laid out.

I will continue to support you guys because I do love the sculpts and I think that you limiting colorways is a great idea and one you've obviously thought about recently/in the past.  So this is also awesome to see.

I wish you guys nothing but the best and hope you do have that work/life balance that you desire.  It's something I think we're all trying to manage these days.

I am Probably speaking out of turn, but I’ve been watching the experimental section like a hawk all week. Tomorrow is Saturday, so I guess my question is... is the ent fcfs sale happening this week or will there be any leeway or advanced warning of an incoming sale.

I've followed and put post notifications on the Instagram page, that's generally how I've found out when sales are announced. Not really sure how else they go out
