All information has been gleaned from the posts made by iMav in the Geekhack Facebook group. Any misunderstandings are mine of course. I'm not iMav and I'm not the best source of information. I'm just trying to bring awareness.

As we all know, last week, Geekhack went down. When iMav was ready for the datacenter to plug us back in, they declined to. iMav then moved us to a different datacenter. Previously, we were fortunate enough to not have to pay for the colo or datacenter services. But now that we've migrated to a new datacenter, we no longer enjoy free services. iMav needs to pay for it.

We should all consider donating money to iMav so we can directly pay for the server costs and keep Geekhack running. All server donations can go through the menu bar "Donate" tab.

I believe fohat.digs has a t-shirt fund raiser thread. I'm considering running another t-shirt buy myself. I'll have a sale as well coming shortly.

This thread is to discuss how we can best support Geekhack and keep it going. And for iMav and anyone who has more information than me to answer questions.

Again, donations to help keep the server running should be sent through the donate tab on the menu bar.

Dedicated server costs are as follows:

$240/mo for server
$50/mo for backups

Believe me...we can NOT run on someone's home internet service.  That would be a nightmare.

We also incur around $150 monthly for our AWS infrastructure...which provides support functions, such as email (including anti-spam, anti-virus), some administrative connectivity, etc.

It would definitely be helpful if folks would consider a monthly subscription.  We will definitely come up with a cool way to identify those who contribute in this way to the community...

I very much dislike ads. GH has never been about making money.  We will have some profile "flair" to recognize those that support the site.  I will also, on occasion, reach out to supporters with some sort of thank you (gift, perhaps...depending on the current financial status).

What kinda bandwidth and cpu power does GH need.

it might be cheaper if we just do it local, and chip in some equipment and ship it to the GHer with the cheapest electric bill.

The main issue will be the power bill if we're @ over 1000 watts.

I honestly have no idea what the costs are nor if there is a figure. I only know that there is a cost.

I'm all for donating as well, just need a few more details like total cost of monthly operations and any other factors we should be aware of. However, I'm not sure about donating via Paypal - perhaps we should start one of those gofundme sites for GH datacenter costs?

I'm just wondering why don't we use public cloud services like IBM Softlayer or AWS? Are they more expensive that local data center hosting? I'd think they have the economies of scale to be more competitive prices than local hosting.

Can this run off a dedicated VPS? Can we use Amazon S3 for the db? Can we host the files locally and store/backup the db remotely? Just trying to see if a modular approach is better than relying on a purely local solution. Amazon's pricing is pretty good.

Based on the horsepower and bandwidth we use, AWS would be horrifically expensive.  We are actually handling much of our email infrastructure on Amazon's cloud now...They are pricy.

I may be a hella poor grad student, but I could throw down for a site I waste so much time on.

Is there any sort of quasi-official donation drive in the works?  I might hold out donating until that comes around.  We should get some PBS quality fundraising going.  I want to see Hoff telling us why 'your donation matters, it helps us bring you quality content like this,' then cut to a best of TP thread.  I want to see Halverson and SpAmRaY in the background ready to take my call.  Let's make this happen folks.

IBM SoftLayer network bandwidth is pretty generous. AWS have low cost in compute power but when you add the bandwidth, it became very expensive. That is how they nail you. IBM SoftLayer on the other hand, has very generous network bandwidth (250GB/month outbound free), almost negligible  :thumb:

Have you considered adding a public tracker/widget to the forum that shows progress toward monthly donation goal, kind of like Reddit Gold? I bet this would get results.
Please consider carefully before you decide to comment, for Jesus.

What about giving donors the opportunity to have a dollar sign or something by their avatar, similar to the stars or the gears that the makers have?  Giving people the chance to publicly stroke their own ego may encourage more donations.  Just a thought.

I would love to see a way to set up a monthly donation via PayPal, not only would it not require any sort of real hit to anyone's wallet, but it would create a more sustainable system. You'd probably get more than needed a month honestly.

I would too. I feel like a vast majority of users here that visit GH on any normal basis would be totally fine with $5-10 a month. My problem with that would be that I'd forget if I had to do it manually, but having a way to automate it via PP would prevent that.

I'm about to put in a donation, and just to be clear, do you want them put through the "Donate" button, or direct through PayPal?

Donate button.

What about giving donors the opportunity to have a dollar sign or something by their avatar, similar to the stars or the gears that the makers have?  Giving people the chance to publicly stroke their own ego may encourage more donations.  Just a thought.

I'm a little conflicted about this. Your reward is that Geekhack stays running. If you like the site and community, this is the ultimate plus. Not a little star or whatever. Doesn't hurt but it's kinda superfluous in my opinion.

I generally agree with not needing a special icon, or whatever, to show off a donation. However, I also think that while the main reason of providing a donation is to keep GH up and running, the people who do donate are providing this benefit, in a small way, to the entire community. Nothing wrong with bringing attention to that, necessarily. That being said, my reason for donating is not to get any special acknowledgement, and my donation will be there regardless. I'm just saying that I don't see any harm in it.

Maybe it's time to charge the vendors for advertising.    There are quite a few vendors here making a significant portion of their livelihoods off of the site.

Margins on some of the items sold are often nothing short of obscene.

If ebay can charge 10% per transaction, Geekhack should certainly charge 3%-5%

The idea inherently is very sound I think. Pulling it off in a way that actually works seems to be quite a bit more difficult though. I feel like it could be very slippery indeed.

I would think most artisan makers do their hobbies on the side (except for maybe GON and a few others, if I'm wrong, let me know). I think Tiramisuu is referring to websites like mechanicalkeyboards.com and the like.

It gets hairy though.  How do you define a vendor?  Is it just anyone who isn't making and selling their own product?  Are you just going to start taxing those who appear to make over a certain amount of money through the site?  That seems difficult to regulate.  The bigger problem is it might urge up-and-coming moneymakers to keep things small or to fake being small to slip under the payment radar.  You would really create two classes of users.  Those who are paying the site to advertise wares, and the cattle that keep them fed.  It might seem a reasonable compromise to create ad space which can be purchased by vendors.  I don't think that is sustainable without being annoying.  The profitable portions of the keyboard community are fad based, and when they fade, the site may resort to pulling ads from outside the community.  I can't speak for everyone, but ads really annoy me.

The forum should stay open as a place for all types of keyboard weirdness to occur.  The fact that this board is Artisan heavy is a function of the desires of the user base enjoying it.  This is the culture of the group.  Similarly, the users on Deskthority seem to focus on more vintage keyboards simply because that is the culture that happens to be thriving there.  If it is possible, running as a donation based site is, in my singular opinion, the best option.  The users are passionate enough to 'buy-in' to the well-being of their community.  If this fades, one would expect the site traffic to decrease with it, lessening the need for more expensive hosting.

My recommendation would be to encourage users to donate to keep the site afloat.  The vendors and artisans that rely on this site have a vested interest to keep it running smoothly - and they will hopefully contribute accordingly.  By providing token rewards (which avoid dividing the community into haves and have-nots, but that is another wall of text for another time) and keeping the communication lines open between the users and the administration, the site stays alive and the users become more knit into the health of the forum.

This is actually fairly well-defined from the perspective of GH staff.  Artisan vs vendor can sometimes be blurry lines, but we do already separate the two groups distinctly.

I'll donate via the button when I get a chance.

From this point forward I think encouraging GB organizers to include a few bucks GH donation per participant would be healthy. Obviously as a function of the entry price.

Maybe even encouraging classified users to say "price is $30 + $3 donation" or something.

There will be no mandatory fees regarding GH usage.  With donations (one time and reoccurring subscriptions) we will find a way to thank and identify those members.  Maybe even have some benefit for contributors...

But no mandatory fees/kick backs/etc.

Has there been any consideration into a Members area? A lot of forums do this, and you pay a fee to gain access. The only issue I see with "flair" is that there is a lot of people who are not always active. So something that doesn't really benefit them.

No feathers ruffled here. I appreciate all the input and discussion.  I think it would be great to see group buys, vendors, etc help support the community.  I'd just rather they do so on their own and not be forced to.

This is a keyboard forum right? Why not produce a key cap that corresponds with a donation value. For example $25=Purple $50=Green $150=Pink etc. Slap GH 2015 or something on it and mix up the colours and writing next year. Send them out once a month to reduce the PITA postage trips. Alternatively put fun for all pictures/words/faces etc on them. Essentially the worlds most expensive group buy. You know what would be a good starting GB, a Hapster to kick it off.

That would be pretty cool but of course you would need someone to sacrifice their time and effort to keep the cogs turning and in that respect a donate button is probably the least complicated.

My shirts are not intended to compete with or short-circuit any "official" Geekhack shirts.

They are one-off, hand-made on the kitchen counter, individual pieces made on a very small scale.

Has there been any consideration into a Members area? A lot of forums do this, and you pay a fee to gain access. The only issue I see with "flair" is that there is a lot of people who are not always active. So something that doesn't really benefit them.

Terrible idea. CCs already bring elitist attitudes, let's not add onto it.

T-Shirts, Coffee Mugs, Keycaps... Open a store.
Geekhack could do well in resale of piece parts, switches, branded materials.

Plenty of ways of monetizing the site adequately to be self sustaining or even mildly profitable.   At some point the hours required to keep the site need to be paid hours rather than simply a labour of love.

Banners ads on the main page would are another revenue source.  I haven't noticed if used.

The process for monetizing a popular web forum is pretty much standard these days.  Hoping for a stable stream of donations is generally not terribly sustainable past the initial request.   The ongoing monthly costs and time will continue.

Ads are an abomination.

I unabashedly block ads, so no revenue from jerks like me.

The word "monetizing" makes me poop myself in anger, but just a little bit.  Like, I start tensing up, balling my fists, grinding my teeth, and then it just sort of turtles out for a second.

I very much dislike ads. GH has never been about making money.  We will have some profile "flair" to recognize those that support the site.  I will also, on occasion, reach out to supporters with some sort of thank you (gift, perhaps...depending on the current financial status).

No need to ask for money then spend that money on giving gifts to people. You definitely shouldn't feel pressured to do gifts.

I like free and I don't like ads.   I hope the voluntary route works for you.   Going into your own pocket on a monthly basis for a website is a bit much unless you can turn it into a tax write off or it looks good on your resume.

Dedicated server costs are as follows:

$240/mo for server
$50/mo for backups

Believe me...we can NOT run on someone's home internet service.  That would be a nightmare.
we regularly saturate our 100Mb/s drop, with an average load of about 20Mb/s and rising.

Talking about bandwidth costs, do we have any idea how much of that is media (uploads/attachments)? The reason I ask is because I headed up a cost analysis for media storage at my place of work and we found that moving our media hosting to Amazon S3 (not EC2) saved us a ton of money. The only catch is that we had to write our own Joomla plugin from scratch to support it (there were some others available but we found them to be garbage). So unless SMF already supports this (natively or through a plugin), it might not be practical.

We also incur around $150 monthly for our AWS infrastructure...which provides support functions, such as email (including anti-spam, anti-virus), some administrative connectivity, etc.

Can we get some idea of the RAM, CPU, DISK, monthly transfer, and Mbps required? Is a dedicated server really needed? Could this be hosted on a VPS somewhere?

I am ignorant about this issue, and have complained when simple uploads failed or crashed, such as when I built my guides, but shunting anything but small files over to something like Imgur is not really that cumbersome, if it helped the cause.

It wouldn't really make a dent unless everyone did it. I'm referring to back-end software that transparently saves user uploads in protected cloud-storage, so that all the GH web server has to worry about serving are the text web pages.

This saves on server storage space, as well as bandwidth, since users download the images/media directly from Amazon's servers.

I have PM'ed iMav a couple times, but he has not responded.  I can probably reduce the infrastructure costs quite a bit.  I work at CloudOps.com and we have a lot of services including cloud.ca.  I have talked to my company and they are willing to offer us a discount.  They said that if we put something like 'infrastructure sponsored by cloud.ca' in our footer or something like that they would give us an even bigger discount.  It should get the infra costs down quite a bit.  Reducing monthly costs would help a lot...

My guess.. Geekhack can probably run on a quadcore, given enough ram.. and some SSDs on solid pcie controllers..

the major hardware cost will be those pcie controller cards..

swill, we are in a 6-month contract currently.  So, we won't be making any additional changes near-term.  (plus, I'd hate to move immediately after getting all spun back up).

A large reason we ran into the issue we did was because our relationship with the datacenter was predicated on a personal favor.  I'd hate to walk in to the same situation and have our continued stability contingent on someone's relationship with their employer.  There are benefits to being a full, paying customer...  :)

Thanks for letting me know. If you want to check out the service in 6 months to see if it would be a good fit, I can give you a 30 day trial on the service so you can check it out.

You would be considered a "full paying customer" if we went this route and my relationship with my employer would not factor in. I would basically just broker the discount rate associated with your account and then I would no longer be implicated in the relationship.  It is valuable for our company to support our type of community. Its an added bonus that we are a relatively technical crowd, which is why they would be interested in trading an additional discount for a link in the footer or such.  From their perspective it could lead to other paying customers.  So this would be a standard business deal, I would just be in a position help broker it a little more favorable in our direction.

Everything is self service like amazon, so you would not need to depend on anyone to access your infra.

I am sure the offer will be open if you choose to take us up on it later, so just let me know if anything changes and you are interested. :)

Yeah, I hope I didn't ruffle any feathers with my little diatribe there.  I just thought it would be better to voice that opinion now rather than later.  Strong beer also turns me into a mini-economist.

No feathers ruffled here. I appreciate all the input and discussion.  I think it would be great to see group buys, vendors, etc help support the community.  I'd just rather they do so on their own and not be forced to.

Are vendors other than Cherry starting to pitch in?

If you donate a certain amount....say enough for a plane ticket for me and to keep the lights on at Geekhack for 2 months, I would be happy to spend a month with you ;).

Just a reminder that this is an ongoing thing. Paypal just deducted my first monthly donation to Geekhack. Here's to many more :D.

(Reposting)

We had made enough to cover a few months...however, several of the original orderers backed out.  So we still have lots of tshirts and stickers.

As far as reoccurring support is concerned, we have enough reoccurring support to cover about one-fifth to one-fourth of our costs...so that is encouraging.

See the bar where "Messages" and "Profile" is? Look over slightly and there's "Donate".

I like free and I don't like ads.   I hope the voluntary route works for you.   Going into your own pocket on a monthly basis for a website is a bit much unless you can turn it into a tax write off or it looks good on your resume.

I see it as investing in something that I use on a daily basis. That hardly seems like too much to do for something I enjoy so much. I can give up a few cups of coffee or a few beers a month to help GH.

While talking about costs though did this ever get done?  If not why not?

There are quite a few artisans making $thousands$ of dollars on this site.

How much are they contributing to the operating costs?

If you're not into the >>DEALS<< tab, now might be a good time to reconsider a monthly, quarterly, or one time donation to geekhack. The backend isn't free to run nor should iMav have to shoulder all the costs. But we all should consider contributing to help keep this place running.

Still curious as to why my payment was cancelled as apparently money is still needed?

That's an iMav question. I just made a thread to spread awareness since I don't see much else being done. I have no involvement in the back end at all. FWIW, my recurring donation hasn't had any issues.
