initially, this is what i'm thinking without making it totally crazy.
just relocating some of the fringe/outlying keys to make a tighter matrix
258000-0
258002-1

and wiring like this
258004-2
258006-3

258008-4
258010-5

this isn't final, just my thoughts. take a look, see if it makes sense & let me know.

also, please include the controller you are planning to use. i know i suggested the teensy ++2.0 but not sure what you went with. (will be a determining factor of how the matrix is laid out).

Teensy 2.0++ is in my CAD

The layout is locked due to parts being already on their way.

I kinda mangled this project by not ordering the parts earlier. I was unsure if i got the parts cheap enough or if i could get them made in time etc.

I will do a revision and perhaps take over the parts from this Proto to the next one.

teensy ++2.0    ok.
what do you thing about the matrix? do-able? are you able to follow it? make sense?
are you going to build the prototype?
if you want a removable matrix, i've seen ones done with hotswap sockets instead of soldering directly to the switches.... but that would add cost and complexity.

If each line is a wire that should be doable, no problem. The thing that annoyes me about the teeny ++2.0 is that it does not have the USB socket sticking out. I can not easily and with elegance integrate it into a wall. the circuit board is just as long.

In other words.. i can not make it flush with the wall.

when integrating this way, the common thing is to do a little usb extension with a usb breakout board (daughter board)
like this https://anykeys.eu/product/usb-c-daughterboard-cable/

or any of these from sparkfun would would also work. just a way to move the external usb connection away from the controller
C      https://www.sparkfun.com/products/15100
mini-B      https://www.sparkfun.com/products/9966
micro-B     https://www.sparkfun.com/products/12035
** just as examples, any usb breakout will work. not sure what you have available where you are.

or you can just get a usb extension cable (this is mini-b like teensy ++2.0)
https://www.amazon.com/CERRXIAN-Female-Charge-Extension-2-Pack/dp/B07MLYVMS8

if space is tight, you could wire the breakout to the teensy with wires instead of using the onboard usb connector on the teensy. might save you a little room.

So do they all come without pins?
Edit: nevermind. Found one with pins. Bought.

One way is a wire, the other diodes.

The socket on the 2.0++ sticks out 0.5mm (0.53 measured) and when the cable's inserted there's 1.9mm (I measured two at 1.95 and 1.97) of cable connector visible so if your wall thickness is 2mm the housing on the cable should fit nearly flush to the case; if the socket were flush the cable would stick out further.  It looks worse disconnected but better in use with it recessed.
